Mold Transfer in China: Inspection, Trials, and Production

Project note — customer details protected. This case study is based on a completed Vicmold mold transfer project. To protect customer confidentiality, the customer name, part numbers, product drawings, and other project-specific details are not shown. The transfer process, inspection work, and production outcome described below reflect the actual project.

An international customer transferred 6 existing injection molds for 13 plastic components to Vicmold because they needed a more reliable production partner. After the molds arrived, we inspected their condition, completed customer-approved repairs, ran mold trials, inspected the first samples, confirmed that the parts assembled correctly, and then started mass production.

Client Challenge

The customer needed to transfer existing injection molds because the previous mold supplier did not perform regular mold maintenance. As a result, product quality became unstable. When a tooling or production issue occurred, the customer often waited too long for an answer and did not receive a clear action plan.

The customer contacted Vicmold because they needed one injection molding factory to take responsibility for the full mold transfer and production process: inspect each mold after arrival, explain any problems clearly, complete repairs only after customer approval, run mold trials, inspect the first samples, confirm assembly, and then support mass production with routine mold maintenance.

What Vicmold Did

  1. 01

    Review Transfer Information

Before the molds arrive, we collect the available mold list, 2D drawings, 3D files, material specification, approved samples, known quality issues, production history, and packing requirements. This information helps our engineering, tooling, production, and quality teams prepare for the injection mold transfer and identify what must be checked during the mold trial.

  2. 02

    Inspect Each Mold After Arrival

After the molds arrive, our tooling team checks the mold structure, mechanical components, wear condition, cooling connections, springs, sensors, standard components, and visible maintenance needs. The inspection identifies issues that could affect part quality, mold trials, or mass production before the molds enter the production schedule.

  3. 03

Prepare a Repair Plan for Customer Approval

If inspection finds a problem, we explain the issue and provide a repair or modification plan. The plan covers the recommended work, any replacement components needed, and the expected effect on the mold trial schedule. We do not repair or modify a mold until the customer approves the plan. After approval, our in-house tooling team completes the agreed work and prepares the mold for trial.

  4. 04

Run Mold Trials and Inspect the First Samples

We install each mold on the appropriate injection molding machine and run mold trials using the agreed material and process conditions. The first samples are checked for appearance, structure, key dimensions, and assembly requirements. The customer approves the first samples and confirms that the parts assemble correctly before mass production starts.

  5. 05

Start Mass Production and Maintain the Molds

After sample approval, the project moves into mass production. During production, we perform in-process inspection, final inspection before shipment, and production record keeping. The molds are included in a planned maintenance schedule so potential issues can be found and handled before they affect future production. Multiple shipments of the 13 components have now been delivered.

Mold Transfer Process

How We Transfer Your Molds into Mass Production

This injection mold transfer process covers every key step: mold inspection, approved repair work, mold trials, first article approval, mass production, and planned maintenance.

  1. Review Mold and Product Information

Before shipment, we review available mold drawings, part drawings, material specifications, approved samples, and production history.

  2. Inspect Molds on Arrival

Our tooling team checks mold condition, mechanical components, cooling systems, and any wear or damage that could affect production.

  3. Customer Approval Before Mold Repair

We provide a clear repair or modification proposal before work starts. No mold repair begins without customer approval.

  4. Complete Approved Mold Repairs

After approval, our in-house tooling team completes the required repair, replacement, or modification work and prepares the mold for trial.

  5. Mold Trial and First Article Inspection

We run mold trials using the agreed material and inspect the first article for appearance, key dimensions, and functional requirements.

  6. Assembly Check and First Article Approval

We verify part assembly and send the first article to the customer for approval before mass production begins.

  7. Mass Production Quality Control

During mass production, in-process inspection checks that production parts meet the approved first article and agreed quality requirements.

  8. Final Inspection, Shipment, and Planned Maintenance

Before shipment, final inspection checks the parts, packaging, and shipment quantity. Planned mold maintenance supports future production.

Quality Documents for Mold Transfer and Mass Production

We use these records to control product quality from mold trials through mass production. Before mass production starts, we confirm the inspection items for each part with the customer.

  • First Article Inspection — records whether the first trial parts meet the agreed appearance, dimensions, and assembly requirements.
  • In-Process Inspection — checks production parts during mass production against the approved first article and agreed quality requirements.
  • Daily Production Record — records the machine, mold, material batch, production quantity, rejected quantity, and key production notes.
  • Final Inspection Before Shipment — checks the parts, packaging, key dimensions, and shipment quantity before release for shipment.

Project Result

Vicmold completed the injection mold transfer for 6 molds and 13 plastic components, from mold inspection after arrival through mass production. Each mold was inspected after arrival, and any required repair work was completed only after customer approval. Mold trials, first article inspection, and assembly checks were completed before mass production. Multiple shipments have since been delivered.

  • All 6 injection molds were inspected before they entered mass production.
  • Any repair or modification work was approved by the customer before work started.
  • First articles were inspected, approved by the customer, and checked for correct assembly before mass production.
  • Mass production is supported by in-process inspection, final inspection before shipment, and planned mold maintenance.

What This Means for Your Project

An injection mold transfer is more than moving tools from one factory to another. Before mass production, the receiving factory should inspect each mold, identify repair needs, run mold trials, verify the first articles, and agree a quality control plan.

If your injection molds are in China, Vicmold can manage mold transfer, mold repair, trial molding, first article inspection, and mass production in one factory. Send the available mold list, drawings, samples, and current quality issues for an initial review.
